Per-seat AI vs self-hosted: the real cost

Pricing verified June 2026 against openai.com, anthropic.com, and AWS us-east-1 rates.

Hosted AI chat bills per seat, every month, whether a seat is used or idle. The appliance is flat infrastructure plus metered Amazon Bedrock usage — you pay for tokens you actually use, across unlimited users, in your own account.

Appliance all-in = $0.059/hr software (≈ $43/mo) + a t3.medium (≈ $30/mo) + EBS, plus your Amazon Bedrock token usage. Unlimited users; nothing leaves your account.

Cost scenarios

Small team · light, even usage

A per-seat plan can be simpler and cheaper at a handful of heavy daily users. The appliance pulls ahead as the team grows or usage is uneven (you don't pay for idle seats).

Growing team · 25 users

ChatGPT Business or Claude Team run $500–625/mo for 25 seats. The appliance is ~$75/mo flat plus your Bedrock token usage. Savings are typically $4,000–6,000/yr, depending on how much you actually generate.

Data-sensitive team

Conversations — and, if you enable the optional AppXen RAG connector, your documents — stay in your own AWS account and region.

When a per-seat plan is the better choice

Pick a hosted plan if you want the vendor's exact frontier models and polished features out of the box, minimal administration, and you'd rather not manage an instance or enable Amazon Bedrock model access. The appliance wins on cost at team scale, on uneven usage, and when your chat data must stay in your account.

Getting started

Launch with the included CloudFormation template (it attaches a Bedrock IAM role), enable Anthropic Claude model access in your Bedrock console once, wait ~3 min, then browse https://<public-ip>/ and create your account.
